The most critical step of gram staining is decolorizing. The decolorizing step should not last more than 15 seconds because if the decolorizer is left for a long time then even the gram-positive cells will lose the primary stain (crystal violet) and appear pink. Thus any inaccuracy in this step can lead to false results.

Usually, ethyl alcohol and acetone are used as a decolorizer. Acetone and alcohol treatment dehydrates the peptidoglycan layer of the cell membrane that leads to cell shrinkage and tightening. The tight cell membrane unable the penetrance of crystal violet-iodine into the cell membrane.
Therefore the primary stain gets trapped in the cell wall of gram-positive bacteria giving it a purple-colored appearance. In gram, staining water is used only for rinsing and removing extra dye and decolorizer.
